Four weeks to stop being the only one who can.

You're probably doing well by most people's measure. The business is running, the team's showing up, the numbers hold. From the outside, everything looks fine.

But nothing happens without you. The rota, the ordering, the comp on table twelve, the supplier who only has your mobile. None of it needs an owner and all of it comes to you, because it's never properly been handed over. You're not in crisis. You just can't leave the building.

That's who The Hospitality Handover is for.

Why this exists, and where it fits

I've been building the LEAD Well method for a while now. Not from a textbook, but from ten years inside the industry running my own place and watching what that does to people who care about what they do.

Every owner I speak to is dealing with the same thing. Not the big decisions, which they're usually good at. The small ones. The hundred things a week worth under a hundred quid each that all somehow end up with them, because their mobile is the only number anyone has and nothing was ever handed over properly.

The Hospitality Handover is four weeks of working on exactly that. One to one, on the phone, with your business rather than a general theory about businesses.

It isn't a taster and it isn't a teaser. It's a real piece of work that changes how your week runs, built so that what you put in place is still there in a year.

And I'll say this plainly, because it's the point. My goal is to get you to where you don't need me. Not to keep you on a retainer.


What the four weeks covers

Week one: Look Inward

An honest picture of your week.

Everything that actually landed on you, including the things you'd forgotten because you dealt with them in thirty seconds between other jobs. We put real numbers against it. Hours worked, days properly off, times you got called on a day off.

Most owners have never done this and it's usually worse than they'd have guessed. By the end of the call one thing has come off the list.

Week two: Establish Rhythm

The structures that hold when you're not there.

Protected time in your week. Routines that run to a schedule rather than to whoever remembers. The rota written on the same day every week whether you're in the building or not.

Everything built to involve at least one other person in your business, because the things you do on your own are the first to go the moment it gets busy.

Week three: Align Your Energy

Where your effort actually goes.

Now there's a rhythm, the question is what you do inside it. What genuinely needs you and what only comes to you out of habit. What you should be spending the returned hours on, and what would cost you more to keep doing than to hand over.

This is the week the numbers start moving, because it's where you stop being busy and start choosing.

Week four: Direct With Clarity

The handover itself.

The conversation with your team that you've never had time to have, prepared properly. What you're passing over, what they're allowed to decide, what the limits are, and what happens when they get it wrong.

Then what stays in place after we finish, and what happens on Monday.

Four one to one sessions, one a week, at a time that works around your operation. On the phone rather than video, because people say more when they aren't performing to a camera and nobody wants to be seen after a double.

A written summary after every call, so you're not relying on remembering it.

The tools and structures, built from ten years of running a venue, and yours to keep and use with your team.

Access between sessions if something comes up. Within reason, and I answer within a day.

Your baseline and your end measurement. Seven numbers about your week rather than your business, at the start and at the finish, so you can see what actually shifted.

Who this is for?

Independent hospitality owners. One site, sometimes two. Somewhere between £300,000 and £900,000 turnover. Two to ten years in.

People who are performing but carrying more than they should be. Who've been in the industry long enough to know exactly what they're doing, but have never had anyone in their corner focused on them rather than on the business or the team.

Anyone looking for a motivational four weeks. There won't be any.

Anyone who wants a marketing plan, a menu review or someone to look at their margins. All useful, none of it this.

Chains and groups. Everything here assumes you're the one who signed the lease.

And anyone hoping I'll take the jobs off them and do them myself. That isn't what this is, and it wouldn't help.

Who’s running it?

Trevor Hill.

I built Ojo Rojo in Bournemouth from nothing, with no hospitality background at all. UK Top 50 Bars three years running. Ten years of being the only person who could do any of it, which I don't recommend.

I opened it because of the time i spent in Mexico and a comment a friend made about there being nothing like it at home. That was the reason. By about year six I couldn't have told you what it was without stopping to think, and that's most of why I now do this.

I work with independent hospitality owners on what sits underneath their numbers, which is almost always the person running the place rather than the operation.
